Global platform teams kept missing live clinics hosted on a single UTC block. We now publish three recurring office-hour windows and require each cohort to pick two that fit their managers.
Async prompts drop twelve hours before each window so quieter engineers can queue questions in writing. Facilitators merge duplicates and spend live time on themes, not triage.
We also publish anonymized answers after each session so late joiners catch up without Slack archaeology. Completion rates improved modestly, and written feedback mentions feeling "seen" more often—language we take seriously even if it is soft.
We still cap total enrollment to keep responses honest; oversized cohorts get split rather than rushed.
